The shoulder seam is the one measurement you cannot alter cheaply. It should sit exactly on the bone — not past it.
Across the chest, you should be able to zip the jacket fully over a t-shirt and still slide a flat hand inside. Any more and the jacket will look empty once the leather relaxes.
Sleeves should end at the wrist bone with your arms down. Leather stretches lengthwise very little, so do not buy long expecting shrinkage.
Size up if you plan to layer knitwear underneath all winter, or if you prefer a relaxed drape. Size down only if the jacket is unlined and you want it close.
